Replatforming, redesigning or moving domain is the fastest way to lose organic revenue overnight. It is also survivable, if the SEO work happens before launch instead of during the panic.
Nobody loses traffic because of the redesign. They lose it because a template that carried two hundred words now carries forty. Because a category that ranked for years is only reachable through a filter. Because five thousand product URLs were redirected to the homepage, which search engines read as a deletion.
The redesign is visible, so everyone reviews it. The redirect map is invisible, so nobody does.
Three things decide the outcome:
1. Every old URL lands on the page answering the same question, in one hop. A redirect to the homepage is a polite deletion.
2. Parity is checked per template, not per page. One template that lost its description block takes a whole category with it.
3. Staging must never be indexable, and the live site must be. The most expensive mistake here is one line travelling from staging to production.
Tell me your launch date. If it is months away we can do this properly. If it is next week, there is still a short list of checks that saves you.

How much traffic will we lose?
nyone answering that with a percentage is guessing. A well prepared migration dips while search engines recrawl, then recovers. A badly prepared one dips and does not recover. From outside they look identical for weeks, which is why preparation is the deliverable.
We already launched and lost traffic. Can you fix it?
Usually yes. How much depends on one question: does a crawl of the old site exist anywhere? With it I rebuild the inventory and repair the mapping. Without it I reconstruct from Search Console, analytics and archives, which recovers most of the value and not all of it.
Do we have to keep the old URL structure?
No. You have to map it. Changing URLs is normal and survivable. Changing them without a one to one map, or changing them at the same time as the content, the design and the platform, is how a survivable act becomes an unrecoverable one.
When should we involve you?
Before the URL structure is decided, which means before the developers start. The cheapest hour of this job is spent on a whiteboard. The most expensive is spent reading server logs at midnight after launch.
Which platforms do you work with?
Most of my migration work is WooCommerce to Shopify, Magento to Shopify, and WordPress replatforms. The failure modes differ by platform, and Shopify in particular enforces URL prefixes that break naive one to one mapping.
Can you do the technical implementation?
On WordPress and Shopify, yes, for what lives in templates, redirects and configuration. On a custom application I write the specification and review the pull request. I do not take commit access to a codebase I do not know.
